A solo practice that only grew when the owner was in the room

Tomorrow's Heroes is a one-person fertility coaching practice. It now has an inbound system that captures interest, delivers something genuinely useful, and records who asked — without the founder touching a single step until a real conversation starts.

The problem

Every client came in the same way: someone reached out, and the founder happened to be free to answer. A message on Instagram, a referral from her own network, a conversation at the right moment. Nothing captured an interested person's details. Nothing followed up while she was in session. There was no list, no record of who had reached out, and nothing she could put in someone's hands between conversations.

It's a pattern most solo professional practices will recognise. Growth is capped by the owner's availability at the exact moment someone becomes curious.

The constraints

Fertility coaching is a field where trust is earned slowly and the subject matter is deeply personal. Any system had to move people toward a human conversation rather than stand in for one. And as a solo practice with no marketing budget, it had to run at essentially no monthly cost and stay maintainable by one non-technical person.

What was built

  • A lead magnet worth having. A ten-page planner, co-created with the founder, written for the weeks between clinical appointments — when there's nothing to do and often no one to talk to.
  • Capture. A form that works as a shareable link straight from Instagram, Facebook or email, with no website change needed to launch.
  • Automated delivery. Signing up triggers a branded email from the practice's own authenticated domain, with the planner attached to a download button.
  • A CRM that fits the practice. A seven-stage pipeline plus a field recording how each person arrived.
  • A content assistant. A locked, versioned AI prompt that drafts social and email content in the founder's own voice, for her to review.
  • Deliverability and compliance. An authenticated sending domain so mail reaches inboxes, and a CASL-compliant footer.

Three decisions that shaped it

The pipeline speaks the practice's language, not a sales team's. The stages read New Inquiry, Free Session Booked, Session Completed, Active Client, Pregnancy / Goal Support, Alumni & Referrals, Not Proceeding — deliberately not Lead, MQL, Closed-Won. Someone stepping back from fertility coaching has usually not been lost to a competitor, and not every client's goal is a pregnancy. A pipeline that assumed otherwise would be wrong on exactly the days that matter most.

Automation stops where the relationship starts. The system delivers what was asked for and records who asked. It never speaks to a prospective client on the founder's behalf. Every coaching conversation stays hers.

One best practice was deliberately dropped. The standard double opt-in step carried generic wording that contradicted the tone of everything around it, and rewriting it sat behind a paid tier. Rather than ship a jarring moment inside a careful experience, I moved the build to single opt-in with immediate delivery — consent and compliance maintained through express opt-in at the form and a compliant footer. A best practice that can't be executed properly is worth less than the experience it damages.

Tested before launch, not after

Five defects were found and fixed in pre-launch testing rather than by a subscriber — including a domain authentication conflict, and a booking link inside the planner that wasn't tappable on a phone, which is where most people would open it. Every step was run end to end on the live configuration before anyone outside the practice saw it.

Where this stands today

The system went live in August 2026 and the warm launch is under way. There is no outcome data yet, and I'd rather say so than dress up a launch as a result. The two measures agreed for this build are planner downloads and free sessions booked. Those numbers will be published here once they exist.
